RAG or fine-tuning: which should you use for a production LLM application?

Start with RAG. All four models converge on the same default recommendation, but diverge sharply on when to move to fine-tuning. GPT and Claude both argue that most teams reach for fine-tuning prematurely, when what they actually need is better retrieval or prompting. Gemini flags the infrastructure cost: a fine-tuned model requires ongoing versioning, retraining, and drift monitoring. Grok takes the sharpest angle: the real question is not RAG versus fine-tuning, but whether your problem is a knowledge problem or a behavior problem. Most teams misdiagnose this. If your use case involves dynamic data or requires auditability, RAG wins by default. Fine-tuning earns its place only when you need to reshape how the model reasons or responds, not what it knows.
